Step-by-Step Instructions for Replacing a Cassette at Home

A worn cassette can cause skipping, rough shifting, and accelerated chain wear. Replacing it at home is a manageable repair when you have the correct removal tools and take care to match the new sprocket set to your rear hub and drivetrain.

The job involves removing the rear wheel, securing the cassette while loosening its lockring, cleaning the freehub body, and installing the replacement with the correct spacers. Most cassette changes take less than an hour, although seized lockrings or heavily worn components may require extra care.

Before ordering parts, check the number of sprockets, the largest and smallest tooth counts, and the freehub standard. A cassette with the wrong compatibility may fit poorly or create shifting problems even if it has the same number of gears.

Check Compatibility Before Starting

Count the sprockets on the existing cassette and record its range, such as 11–28T, 11–32T, or 11–34T. The replacement should normally match the original range unless you have confirmed that the rear derailleur, chain length, and shifter can handle a different one.

Most road and mountain bikes use a Shimano-compatible HG freehub, but newer systems may use Shimano Micro Spline, SRAM XD, or SRAM XDR. Campagnolo cassettes require their own freehub body and lockring arrangement. The cassette standard must match the hub before any other specifications matter.

Inspect the chain while planning the repair. A chain that has stretched significantly may have worn the old sprockets unevenly. Installing a new cassette with a badly worn chain can produce skipping under pressure, so replacing both parts together is often the most dependable solution.

Gather the Tools and Prepare the Bike

Remove the Old Cassette

Once the lockring breaks free, remove the tool and unscrew it by hand. Keep track of the thin lockring and any small spacer that may sit beneath it. Slide the sprockets and any individual spacers off the freehub body. Some cassettes come away as a single carrier, while others separate into loose sprockets and loose rings.

Arrange the removed parts in order if you plan to compare them with the new cassette. Clean the freehub body with a rag and inspect its splines. Deep grooves caused by cassette sprockets, damaged splines, or excessive play may indicate that the freehub body needs service before the new cassette is fitted.

Identify Spacers and Sprocket Orientation

Many cassettes require a spacer behind the largest sprocket, especially when an 11-speed cassette is installed on a freehub designed for a different cassette width. The required thickness varies by system, so do not add a spacer simply because one was included in the box.

Place the largest sprocket onto the freehub first, followed by the remaining sprockets and spacers in their specified order. Each sprocket has an alignment pattern, with one spline or groove that is narrower or shaped differently from the others. Match this feature with the corresponding groove on the freehub body.

Look closely at the printed tooth counts and indexing marks before sliding each part into place. The teeth should become progressively smaller toward the outside of the wheel. If a sprocket does not seat fully, remove it and check for a misplaced spacer or an incorrectly oriented cog rather than forcing it.

A cassette carrier may contain several joined sprockets and can be easier to install than loose individual cogs. Even so, check that every loose ring is present and that no spacer has been left behind on the old freehub body.

Install and Torque the New Cassette

Lightly grease the freehub splines and the lockring threads. Grease helps prevent corrosion and makes future removal easier, but avoid applying excess lubricant to the braking surface, wheel bearings, or cassette teeth.

Slide the largest sprocket or carrier onto the freehub, then install the remaining sprockets and spacers in order. Press each part fully against the previous one. When everything is correctly arranged, there should be no visible gap between the cassette components apart from the designed spacing.

Thread the lockring by hand to avoid cross-threading. It should turn smoothly for several rotations. If it feels rough or begins at an angle, remove it and start again. Once the lockring is finger-tight, insert the lockring tool and tighten it with a wrench.

Use a torque wrench for the final tightening whenever possible. Many lockrings specify approximately 40 Nm, but the marking on the lockring or the cassette manufacturer’s instructions take priority. The chain whip is generally unnecessary while tightening because the cassette turns in the tightening direction, although it can help if the wheel is difficult to hold steady.

Refit the Wheel and Check Shifting

Install the rear wheel in the frame, ensuring that the axle is fully seated in both dropouts. Tighten the thru-axle or close the quick-release firmly. Reconnect any brake mechanism that was opened during wheel removal and confirm that the rotor is centered between the pads.

Before riding, turn the cranks by hand and shift through every rear gear. The derailleur should move the chain cleanly across the cassette without hesitation, rubbing, or jumping between sprockets. If the chain skips on the new cassette, check that the chain is not worn and that the cassette is fully seated.

Small indexing errors can be corrected with the barrel adjuster. If the chain struggles to move toward the larger sprockets, turn the adjuster counterclockwise in small increments. If it struggles to move toward the smaller sprockets, turn it clockwise. Make only a quarter-turn adjustment at a time and recheck every gear.

Also inspect the derailleur’s limit screws and chain length if the new cassette has a larger largest sprocket. A substantially larger range may require a longer chain or a derailleur capacity check. Do not force the shifter into a gear that the derailleur cannot safely reach.
