How to Install a New Headset Bearing Race Without a Press
Replacing a headset bearing race is a small job that can restore smooth steering and remove play from the front of a bicycle. The race, also called a crown race, sits on the fork crown and forms the lower running surface for the headset bearing. It must be fully seated, level and undamaged for the headset to work correctly.
A dedicated crown race setter makes the job quick, but most home mechanics do not need one for a single repair. With careful preparation, a suitable length of tubing and a controlled striking method, you can install the race without a press. The procedure suits common threadless headsets found on road, gravel, mountain and commuter bikes across Australia.
Identify The Headset And Replacement Race
Start by confirming that the new part is actually the crown race required by your headset. Many modern headsets use sealed cartridge bearings, while others use loose or caged bearings. Some cartridge bearings have a separate crown race; others use a split compression ring or a bearing with a built-in angled contact surface. These parts are not interchangeable.
Measure the fork steerer and inspect the old race before buying a replacement. A 1 1/8-inch steerer is common on current bikes, although older road bikes may use a 1-inch steerer and some mountain bikes use tapered steerers. The race must match the fork crown seat and the angle of the headset bearing. A race intended for a 45-degree bearing contact should not be paired with a 36-degree bearing.
If the old race has a rubber seal, note its direction before removal. Photographing the headset during disassembly is useful, especially when several spacers, seals and bearing covers are involved. Remove The Old Crown Race Carefully
Remove the front wheel, loosen the stem bolts and take the handlebar and stem off the steerer without disconnecting the cables if possible. Support the handlebar so it does not hang from hydraulic hoses or gear cables. Slide off the spacers, top cover and headset components, keeping them in order.
The old race is usually tight against the fork crown. Look for a small gap beneath its lower edge. A purpose-made crown race remover is the safest tool, but a broad, thin punch can work if it contacts the race evenly at several points. Work around the race in small steps rather than trying to lift one side completely.
Protect the fork crown and steerer from accidental blows. Do not drive a screwdriver into the carbon steerer, and avoid levering against a sharp aluminium crown edge. Carbon forks deserve particular care because a deep mark or crushed area can compromise the component. If the race will not move with moderate force, stop and take the fork to a workshop.
Clean the crown seat after removal. Use a rag and a small amount of degreaser to remove old grease, grit and corrosion, then dry the area. Check that the crown seat is smooth and that there is no burr preventing the replacement race from sliding down evenly. Light surface oxidation is common on bikes used near the coast, including in Brisbane, Perth and Adelaide, but pitting or deformation calls for professional assessment.
Choose A Safe Installation Driver
The simplest improvised driver is a section of rigid plastic or metal tube that bears on the race’s outer shoulder without touching the bearing seal. A piece of PVC pressure pipe can work well if its inside diameter clears the steerer and its end sits squarely on the race. Take the fork or the race to a plumbing or hardware supplier such as Bunnings and select a tube that fits accurately; do not guess based only on the nominal pipe size.
The tube must be long enough to reach the race while the fork is held securely. Its end should be flat and free from moulding ridges. Test the fit before applying force. If the tube contacts the rubber seal, the bearing, or a thin decorative lip instead of the solid race, choose another driver.
An old steel headset race can also be modified into a reusable driver by cutting a narrow slot through it with a hacksaw. The slot lets the driver expand slightly and release from the fork after installation. Deburr the cut thoroughly and cover sharp edges with tape. This method is useful when a local bike shop has an old matching race available, but a damaged or poorly cut driver is unsafe.
Avoid using a normal hammer directly on the race. A soft-faced mallet may be suitable with a rigid driver, but a steel hammer gives better control when used with a block of wood or a proper drift. The aim is a series of light, square impacts, not heavy blows. A workshop may charge less for this operation than the cost of replacing a damaged fork crown or headset.
Install The New Race In Stages
Apply a thin film of waterproof bicycle grease to the clean crown seat and the inside edge of the new race. Grease helps prevent corrosion and reduces the chance of galling during installation. Do not fill the headset with excess grease, particularly if the bearing is a sealed cartridge type.
Slide the race onto the steerer with the correct face upward. It should start straight and sit evenly on the crown seat. If it becomes tight immediately and tilts, remove it and inspect the fit. Forcing a misaligned race can mark the steerer or wedge the race permanently at an angle.
Place the tube over the steerer so its lower end rests on the solid outer shoulder of the race. Hold the fork upright on a protected work surface, or have another person support it. Tap the top of the tube gently with a mallet, moving around the tube in a circular pattern. Several light impacts around the circumference will seat the race more evenly than repeated hits in one place.
Pause regularly to inspect the gap between the race and the fork crown. The race should descend evenly until its underside contacts the crown seat all the way around. On some forks, a very narrow designed gap may remain around a seal, but there should be no visible rocking or uneven spacing. Never use the top of the steerer as a striking surface and never clamp a carbon steerer in a vice.
Once the race is seated, remove the driver and inspect for dents, cracks or displaced seals. Run a fingernail around the race’s upper edge to check that it is level. If the race stops early, do not compensate by tightening the headset harder. Remove it and find the obstruction, burr or incorrect part.
Reassemble And Set Headset Preload
Grease the bearing contact surfaces lightly, then reinstall the lower bearing, fork, upper bearing, compression ring, dust cover, spacers and stem in their original order. The sloped face of the compression ring must match the corresponding surface inside the dust cover or bearing cover. A reversed ring can create play that appears to be a faulty crown race.
Refit the stem and handlebar, leaving the stem steerer bolts slightly loose while setting preload. Tighten the top-cap bolt only enough to remove play from the headset. It is not intended to hold the stem in place. Align the handlebar and front wheel, then tighten the stem’s steerer bolts to the manufacturer’s torque specification, usually printed on the stem.
Check the adjustment by holding the front brake and rocking the bike backwards and forwards. Any knocking at the headset indicates loose preload or an incorrectly seated component. Lift the front wheel and turn the bars slowly. The steering should feel smooth, with no grinding, tight spot or notch in the centre.
Finish with a short, cautious test ride on a quiet street or cycle path. Recheck the headset after the first ride because the bearings and cover can settle slightly. This is especially worthwhile after riding in dusty conditions around Canberra or on wet, gritty paths in Melbourne. A headset that develops play again quickly may have worn bearings, a damaged fork crown, a loose stem or a frame alignment issue rather than an installation problem.
Workshop Checks That Prevent Damage

A new headset race should become a quiet, almost invisible part of the repair once the job is complete.
